E-commerce case study overview

About Wins Holland BV

Wins Holland BV is the company behind the brand KleurenKnutselen, a brand focused on creative
products for children, hobbyists, and creative adults. Although various products
were already available, a clear marketplace strategy was lacking to
leverage the full potential of Bol.com.

Together with SellerHQ, work was done to build a sustainable, profitable, and scalable
marketplace business from the ground up.

The challenge

At the start, the assortment consisted primarily of coloring books, board games, and various other
products. A thorough analysis revealed that a large portion of the assortment
yielded insufficient returns within Bol.com’s marketplace model.

To create a healthy foundation for growth, a decisive choice was made immediately: approximately 80%
of the existing products were scrapped because they were insufficiently profitable or
lacked the potential to be successful at scale.

The challenge was therefore not only to generate revenue, but above all to
build a profitable, scalable, and future-proof marketplace business.

The objectives were:

  • Building a successful Bol.com business from scratch.
  • Eliminate unprofitable products.
  • Identifying products that better align with marketplace demand.
  • Optimizing shipping and operational processes.
  • Developing a scalable product range.
  • Laying a strong foundation for further growth.

The approach

Together with SellerHQ, a data-driven approach was chosen in which profitability,
product selection, and scalability were central.

Rationalization of the product range

The first step was a full analysis of the existing assortment. Based on sales data, margins, logistics costs, and market potential, it was decided to remove
approximately 80% of the products from the assortment.

This allowed the focus to be placed entirely on products with a strong marketplace fit and
healthy profit potential.

Introduction of marketplace-fit products

After streamlining the assortment, an active search was conducted for products that better aligned with
demand within Bol.com.

By selecting products based on market demand, competitor analysis, and profit potential,
an assortment was built that better suited the marketplace while simultaneously
enabling higher margins.

Optimization of logistics and fulfillment

In addition to product optimization, much attention was paid to the operational side of the business.
By making smart use of both Shipping via bol (VVB) and Logistics via bol (LVB),
shipping processes were optimized, operational tasks reduced, and scalability
created.

As a result, the organization was able to work more efficiently and prepare for further growth
without a proportional increase in workload.

Building a scalable model

From the start, work was done on a structure that supports future growth.
This allows new products to be validated, launched, and scaled up more quickly.

The result is a marketplace business that does not depend on a few individual products, but
is built around a scalable brand and efficient processes.

The result

Results so far:

  • Built the entire Bol.com business from scratch.
  • Replaced approximately 80% of the original assortment with more profitable products.
  • From a loss-making situation to a profitable marketplace business within 2 months.
  • Achieved a gross margin of over 25%.
  • Shipping processes successfully optimized with VVB and LVB.
  • Strong validation of the marketplace-fit strategy.
  • Foundation laid for further automation and scaling up.

The next growth phase

The focus is now on further expanding the assortment with products that
are demonstrably successful within the marketplace model.

Work will be carried out on the coming period:

  • Adding new marketplace-fit products under the KleurenKnutselen brand.
  • Further automation of operational processes.
  • Accelerating product launches.
  • Increasing profitability per product category.
  • Further optimizing fulfillment and logistics.
  • Developing a scalable and sustainable marketplace organization.

Conclusion

The case of Wins Holland BV shows that successful marketplace growth begins with sharp choices.
By divesting approximately 80% of the original assortment, investing in
products with proven marketplace fit, and optimizing logistics processes via VVB and LVB,
a strong foundation was laid for sustainable growth.

The result was a rapid transformation from a loss-making situation to a profitable
Bol.com business with a margin of over 25% within just two months. This case proves
that a focus on profitability, scalability, and data-driven product selection forms the basis
for long-term success on marketplaces.
